Decide what actually moves
Most migrations fail from over-scoping. Move the data you will use in the next twelve months: active customers, open opportunities, live projects and current documents. Everything else can stay in an export you keep for reference.
- 01Active customers and contacts
- 02Open opportunities and live projects
- 03Documents attached to current work
- 04Archive the rest as a dated CSV and file set
Clean before you import
Cleaning is far easier in a spreadsheet than in a live system. Deduplicate, fix owner names, standardize picklist values and drop columns nobody has read in a year.
- 01Remove duplicates and merge partial records
- 02Standardize country, industry and stage values
- 03Confirm every record has a valid owner
Map fields deliberately
Build a mapping sheet: source column, Premier field, transformation, and what to do when the value is empty. This document is what makes a re-run possible if the first import isn't right.
- 01One row per source column
- 02Note required fields and defaults
- 03Decide on a date format up front
Run a pilot import
Import fifty representative records first and check them in the interface, not in the import summary. Look at a record with unusual characters, one with a missing owner and one with a long history.
- 01Import a sample, review, then delete and re-run
- 02Verify relationships: contact to company to deal
- 03Check custom fields and dates landed correctly
Cut over with a freeze
Pick a cut-over window, freeze edits in the old system, run the final import and verify counts against the source before reopening. A short freeze prevents the split-brain problem of two systems being edited at once.
- 01Announce the freeze window in advance
- 02Final export, import, then reconcile record counts
- 03Make the old system read-only
Support the first two weeks
Adoption is decided in the first fortnight. Name an internal owner, run a short walkthrough per team, and hold a fifteen-minute daily check for the first week to catch confusion before it becomes a workaround.
- 01One internal owner for questions
- 02Team-specific walkthroughs, not a generic demo
- 03Daily check-in for week one, weekly for month one
